How to Reclaim Your Margins: Moving from OTA-Dependent to Direct-Booking-First
A deep dive into the technical and psychological shifts required to move your tour business away from OTA reliance toward high-margin direct sales.
Building a business on Viator or GetYourGuide is like renting a house on land that doesn’t belong to you. You get the traffic, but you pay a 20-30% "tax" on every guest, and you don’t own the guest data.
To scale past the seven-figure mark sustainably, you have to invert the relationship: use the OTAs as a discovery mechanism, but make your own website the primary engine for revenue. Over the last several years, across €10M+ in aggregated sales in Portugal and Spain, I’ve refined the process of moving from OTA-dependent to direct-booking-first. Here is how you reclaim your margins.
The Psychological Shift: OTAs are Lead Gen, Not Your Business
Most operators view Viator as their primary storefront. This is a mistake. Your website is your storefront; Viator is a billboard on a busy highway. When you view OTAs as lead generation rather than your core business, your decision-making changes. The goal isn't to leave Viator—that would be foolishly turning off a faucet of qualified traffic. The goal is to ensure that any repeat business, referrals, or high-value group inquiries happen through your ecosystem.
I currently run a €2M+ per year portfolio where 99% of our traffic is organic. We achieved this not by fighting the OTAs, but by offering a superior experience on our own platform that makes booking direct the obvious choice for the consumer.
Audit Your Digital First Impression
If your website looks less professional than your Viator listing, the customer will never book direct. They will find you on Google, see a clunky UI, get nervous about credit card security, and head back to the "safety" of a global platform. To win the direct booking, your site must provide: 1. Instant Social Proof: Real-time feeds or curated blocks of your best 5-star reviews that go beyond what Viator shows. 2. Visual Social Currency: High-resolution, original photography (not stock) that allows the guest to visualize themselves on the tour. 3. The "Best Price" Assurance: A clear, visible statement that booking direct is the lowest price guaranteed. 4. Frictionless Checkout: If it takes more than three clicks to pay, you’ve lost them.
The "Direct-Only" Value Proposition
Why would a guest book on your site instead of a platform where they already have their credit card saved? You need to offer something they literally cannot get on the OTA.I use a 4-pillar framework to differentiate direct bookings: 1. Extended Inventory: List your peak times or most popular dates exclusively on your website. Keep the "leftover" slots for the OTAs. 2. Exclusive Add-ons: Offer a free bottle of local wine, a souvenir photo pack, or a specific hotel pickup that is "Direct Booking Only." 3. Flexible Cancellation: Offer a 24-hour window for direct guests, but a 48-hour or 72-hour window for OTA guests. 4. The "Unfiltered" Itinerary: OTAs force you into their templates. On your site, you can showcase the hidden stops, the local stories, and the granular details that actually sell the emotion of the tour.
Technical Implementation: The Direct-First Stack
You cannot manage a high-volume operation on spreadsheets if you want to go direct. You need a robust booking engine (a "Rez Tech" provider) that treats your website as the priority while syncing with OTAs via a channel manager. When setting up your stack, follow these five steps: 1. Centralize Availability: Ensure your Rez Tech automatically closes out OTA slots the moment a direct booking comes in. 2. Capture the Lead: Implement a simple exit-intent pop-up offering a small discount (5-10%) in exchange for an email. This is cheaper than the 25% commission you’d pay Viator. 3. Automate Post-Tour Flows: Use your booking software to send an automated email 24 hours after the tour. Thank them, ask for a Google Review (not a Viator review), and give them a "Friends & Family" discount code to share. 4. SEO Content Pillars: Create high-intent guide content (e.g., "Best time to visit Sintra" or "What to wear for a Douro Valley boat tour"). This intercepts the guest during the research phase before they even land on an OTA. 5. Remarketing Pixels: Install Meta and Google tags. If someone visits your checkout but doesn't buy, retarget them with a "Still thinking about it?" ad.
Managing the OTA Relationship Without Getting Banned
Viator and GetYourGuide have strict "price parity" clauses. If they find you selling the exact same tour for less on your site, they can demote you in their search rankings. However, there are professional ways to navigate this.- Rename the Product: Instead of "Group Wine Tour" on both, call it "The Signature Vintage Experience" on your site and "Standard Wine Tasting" on Viator. Change the description enough that it isn't a direct 1:1 match for a bot.
- The "Value-Add" Loophole: Keep the price the same, but add a €10-value lunch or a premium tasting that isn't included in the OTA version.
- Dynamic Pricing: Use your own site for early-bird specials or last-minute "flash sales" that you don't push to the OTAs.
Turning the "Flywheel" of Direct Bookings
Once you start getting direct bookings, the math changes. Every €1,000 in direct sales represents roughly €200–€250 in "found" margin compared to an OTA sale. That money should not go into your pocket immediately; it should go back into your organic growth engine.A typical reinvestment plan looks like this:
- Customer Experience: Improving the snacks, the transport, or the guide's training to ensure 5-star reviews on Google.
- SEO & Content: Paying for high-quality articles that rank for "Top things to do in [Your City]."
- Local Partnerships: Paying a small commission to local hotel concierges who can book guests directly through your site via a partner portal.
What I’d Do Next
The transition from being an "extra" on someone else's platform to being the owner of your own traffic is the hardest leap an operator will make. It requires moving from a "tour guide" mindset to a "media and logistics" mindset. If you are currently doing €500k+ per year and feel like you are working for Viator rather than yourself, we should talk. I don't do "coaching" sessions; I do direct strategy for operators who want to build a real asset.
